Do a retrospective of a coding session and propose changes to the agent's environment: checks, navigation, steering files and tool cost. Use for /retro.

# retro A retrospective improves the **environment** of the next run, not the code of this one. ## Steps 1. Read the session that the person names. With no name, read the current session. 2. Find candidates in these groups: | Group | Question | Use when | |---|---|---| | Navigation | Was the correct file easy to find? Does a one-line pointer help? | The search took a long time | | Automated checks | Can a lint, a type check or a test catch the error? | The agent made a mechanical error | | Review rules | Does the reviewer need a new rule, or a clearer one? | The review did not catch an error | | Steering files | Can an instruction in `AGENTS.md` move to a check or to a doc? | `AGENTS.md` is large | | Tool cost | Did a tool call cost many tokens for little data? | One call was expensive | | No-ops | Does an instruction change nothing in the agent's behaviour? | The steering files are long | | Information | Did the agent lack a log, a doc or read access? | A key fact was not available | 3. Read the repository's own check command first (`just check`, the CI workflow). A check that exists but does not run is the finding. A repository with no guardrail is a finding too. 4. Give the candidates to the person, the most severe first. Change nothing without a yes. ## Where a rule goes - **A mechanical rule** (a pattern, a banned API, a file location) becomes a check: a lint rule, a hook or a recipe. A check is better than a sentence. - **A judgement** (consistency across files, the style of the code around it) goes in the review rules, which the reviewer reads. The reviewer has the least context pressure. - **`AGENTS.md`** loads in each session. Keep it for pointers and hard rules only. - **A skill** loads its description in each session and its body only in use. Put long reference data in a file next to the skill.
